Human + AI Operating Model

Reimagining how work is designed when humans and AI collaborate as first-class partners.

The question

“What does the operating model of a Human + AI workforce actually look like day to day?”

Why this matters

Every function is quietly rewriting its own job architecture as AI enters daily work. HR is the only function that owns the architecture — so if HR does not answer this well, no one else will.

Original viewpoint — Swati Jain

A Human + AI operating model has, in my current view, three tiers of decisions: What AI decides autonomously, what a human decides with AI assistance, and what a human decides deliberately without AI. The third tier is the one HR is uniquely qualified to protect.

The design principle: AI should absorb the repeatable, humans should own the reversible. Where the decision is irreversible, high-stakes, or identity-shaping, the human must be primary — even if the AI is more accurate on average.

The role of the manager changes the most. Managers move from directing work to curating the human–AI interface for their team — a capability that almost no manager development programme currently teaches.

Open questions:

  • What is one decision your team should never delegate to AI, and why?
  • How is your manager development programme changing (or not) to reflect this?
  • Where is the operating model most likely to fracture first — hiring, performance, or reward?
